What is still possible in this window:

  • A reorder of an existing style in a fabric your factory already holds, if you place it in the next two to three weeks.

  • Small top-up runs with a maker you already have a relationship with, which is where those relationships earn their keep.

  • Repackaging or bundling what you already own; the fastest lever available, and usually the most profitable one.

If you are already short on your best seller, plan the promotion around what you have rather than around what you hope will arrive.

3–2 Early November Start sharing glimpses of what's coming: a fabric, a silhouette, a behind-the-scenes moment in the studio. Place a real order yourself to make sure checkout, discount codes and shipping all work before your customers try.
1 Week of November 23 Give your loyal customers first access before the public sale. Recount what's on the racks. Make sure someone is ready to answer sizing and fit questions over the holiday weekend.
0 November 27–30 Open the doors. Watch sizes, not just styles; a design can sell out in mediums while larges sit. Save one piece or offer for Cyber Monday so you have something new to share.

What should you actually discount?

Not everything, and rarely your hero product.

A small brand's margin does not survive a blanket 40% off. The pattern that works better is a shallower discount; typically 20 to 30% ; applied deliberately:

  • Slow movers and broken size runs take the deepest cut. This is inventory clearance, and it is the real purpose of the weekend for most brands.

  • Bundles protect margin better than percentage-off, because they raise order value instead of cutting it.

  • Your best seller often needs no discount at all. It sells anyway in a high-traffic weekend, and discounting it trains customers to wait for November.

Work out your margin floor per style before you set the offer, not after. If a discount takes a style below the cost of making and shipping it, you are paying for the privilege of selling it.

What if this is your first holiday season?

Keep it small and finish it. One clear offer, one landing page, three emails. A first Black Friday that runs smoothly on a modest scale teaches you more than an ambitious one that breaks.

The two things worth getting right the first time are checkout and shipping cut-off dates. Publish the last order date for delivery before Christmas and honor it. Nothing damages a new brand faster than a first-time customer whose gift arrives in January.
